How to upgrade it
Choose Grab the Sword at The Sunken Statue, then defeat five Elites while carrying Sword of Stone. The relic tracks those victories and transforms automatically after the fifth one; bosses do not replace an Elite for this requirement.

When the delayed reward is realistic
Sword of Stone gives no combat bonus before it transforms. Count reachable Elite rooms, not every Elite icon on the map, and include the HP, potion, and rest-site cost of the route. If five safe victories are not realistic, treat Sword of Jade as an uncertain upside rather than guaranteed value.
The alternative Sunken Statue line trades 7 HP for immediate Gold. Prefer that immediate resource when a nearby Merchant solves a current problem or when too few Elite opportunities remain. Take the sword when your deck is already prepared for Elites and the route does not depend on surviving several marginal fights.
Who benefits after the transformation
Sword of Jade's 3 Strength is strongest when one point of Strength improves several hits, such as multi-hit attacks and repeated low-damage attacks. Decks whose damage comes mostly from Poison, Orbs, or other non-Attack effects receive less from the completed relic, so the same five-Elite route can have very different value between runs.
